We didn't start with a method. We started with a mess.

We're Gonzalo and Shaan. For twenty years we planned some of the world's most complex projects - FIFA World Cup and Commonwealth Games venues, infrastructure across four continents.

Then we left all of it for one acre of tired coastal land - and found that none of it had taught us how to plan our own piece of ground. This is the story of how we learned.

Our story

The short version: we left twenty years of architecture for one acre of tired coastal land in South Africa, brought it back to life, then spent two hard years working out how to make a living from it - without leaving the land or our girls. Every wall we hit became part of the method we now guide people through. The long version is below.

The move

Six years ago we left the city for one acre of tired coastal land in Umzumbe, South Africa - a holiday property with a leaking roof, a monoculture lawn, and two beautiful old trees. No grand plan, just a decision: live closer to nature, grow our own food, and raise our girls somewhere alive.

Gonzalo built a guest cottage by hand - partly to save money, mostly to clear his head after twenty years of designing buildings he didn't believe in. As it went up, we learned: permaculture, water, soil, agroforestry, from some of the best practitioners in the world. The land responded - we planted trees, the birds planted more, and the lawn became the beginnings of a food forest.

The part nobody warns you about

Here's what we had: an acre coming back to life, and a life we loved. Here's what we didn't have: any idea how to make a living from it.

We had hundreds of ideas - run courses, sell honey, grow mushrooms, consult. Some days the plan was all of them at once. We'd changed our whole lives, we had real skills, the land was thriving - and we still couldn't see the business under any of it.

If you're sitting with a head full of ideas and no way to choose between them, we're not guessing at how that feels. We lived there for years.

The client who changed everything

Then Gonzalo met someone in the surf. Weeks later that man was our first real client - a full regeneration plan for his farm: water retention, food forests, two homes. It went beautifully, and three months of implementation was booked. We thought: this is it. This is the business.

Two weeks before we started, he pulled the brakes - he'd bought the neighbouring property, priorities shifted, nobody's fault. We went from fully booked to nothing overnight. It was the worst moment, and the most useful one.

It made two things clear. A business that depends on one client's priorities is fragile - Gonzalo had already lived that in architecture. And the plan we'd made, however good, was ours, handed over.

A plan someone else hands you falls apart the moment your life changes.

So we asked a different question: what if we didn't design for people, but guided them to make their own decisions and own their own plan? Gonzalo had done exactly that for years, mentoring architects through design without imposing his ideas. We just hadn't pointed it at land - and we could do it online, from anywhere, without leaving the land or the girls. Land Led was born there.

The lesson under all of it

It wasn't a straight road. We hit rock bottom twice - months we genuinely didn't know how we'd pay the bills. What carried us was simple: we'd decided there was no way back.

That stretch taught us the thing we now build everything on.

Regenerating land only works if it's financially viable.

Not because money is the point, but because viability is what keeps you committed when it gets hard. When money gets tight, the land is the first thing most people let go. We couldn't - and we can't guide people to build this life if we're not building it ourselves. That's the test we now run on every plan we guide, including yours.

Where we are now

Our property isn't finished, and we won't pretend otherwise. The food forest is filling in, the birds are planting trees faster than we can, our youngest was born on this land, and the cottage Gonzalo started all those years ago is nearly ready for its first guests.
